Workflow automation

Rules that move information between systems without anyone touching it. A form comes in, the CRM updates, the right person gets a task, the invoice goes out. No AI involved, and often none needed. This is still most of the work, because most wasted time in a business is someone copying things from one place to another.

AI-assisted automation

Workflows with a step that needs reading or judgement - pulling a reference number out of an email, sorting enquiries by type, summarising a document. The AI handles messy input a rule can't, and a person checks anything it isn't sure about.

It should run in three stages, in this order.

01An assessment.

What's the difference between an agency, a consultant and a contractor?

People use the three words interchangeably. They're different jobs.

A consultant

tells you what to do. You get a recommendation and a roadmap, and someone else builds it.

A contractor

builds what you specify. Good value if you've already worked out exactly what you need, and risky if you haven't.

An agency

works out what's worth building, builds it and hands it over. You're paying for the judgement as much as the build.

Plenty of firms, us included, do some of each. If you already know exactly what to build, you need a contractor. If you don't, you need someone who'll work it out with you first.

What tools do AI automation agencies use?

Mostly off-the-shelf platforms rather than custom code: workflow tools like n8n, Make and Zapier, Airtable as a working database, open-source tools where they fit, your existing CRM such as HubSpot, Salesforce or Pipedrive, and the right large language model for the job, set up with guardrails. A good agency is tool- and model-agnostic, picking what fits your stack rather than what it happens to know.

The tools are the easy part. What you're paying for is knowing which process to automate, and keeping it reliable when the input is messy.

What makes an AI automation project work?

Projects that work have five things in place, and getting them there is part of a good agency's job.

  • One agreed, standardised process. It's normal for people to do the same job differently. A good agency maps how the work really happens with the people who do it, then agrees one version with you before anything gets built.

  • Access to the systems and data. A good agency checks early which systems have API access and where the information lives, so there are no surprises halfway through the build.

  • One process at a time. Start with the process that costs most, get it working properly, then move on. Early results build confidence across the team and help pay for what comes next.

  • A person checking anything uncertain. Language models are sometimes confidently wrong. A well-built system knows when it isn't sure and passes those cases to a person, so nothing questionable goes straight into a live record.

Which processes should you automate first?

The ones that pass four tests.

It happens often.

Daily or weekly rather than once a quarter. Volume is what turns a small saving on each task into a large one over a year.

It follows roughly the same steps each time.

Some variation is fine. A process that's different every time isn't ready yet.

It takes real hours from people who should be doing something else.

If you can name who does it and roughly how long it takes, you've got the start of a business case.

The information is already somewhere digital.

Emails, forms, spreadsheets, a CRM. If it lives in someone's head, it needs writing down first.

Operations.

Reading every inbound project email and attachment, matching it to the right job by reference number, address or postcode, updating job stages and deadlines, and flagging anything overdue or unmatched on a daily dashboard. Low-confidence matches wait for a person.

Finance.

Pulling invoices from email and supplier portals, extracting the line items, and matching them against purchase orders and delivery notes. Clean matches post to the accounts system; mismatches go to the right approver with the discrepancy already highlighted.

HR.

Taking a new starter from signed offer to day one: creating accounts across your systems, sending contracts and policies for signature, chasing whatever's missing, and giving the hiring manager a live checklist. Then reversing the same steps cleanly when someone leaves.

Customer service.

Answering inbound enquiries from your own knowledge base and order data, drafting replies in your tone, escalating anything complex or sensitive to the right person, and logging every conversation against the customer record.

Research and reporting.

Drafting new documents from a library of past work in your house structure and format, checking them against your standards, and assembling recurring reports from several data sources on a schedule.
